The shift to remote work accelerated by the COVID-19 pandemic has permanently changed how engineering teams operate in Africa. For a continent with significant infrastructure challenges, including unreliable power, inconsistent internet, and limited co-working spaces, remote work presents both extraordinary opportunities and unique challenges. At Deveote, we have operated as a remote-first team since our founding, and we have developed practices that help us maintain productivity, collaboration, and culture across distributed teams.

Remote-First vs Remote-Friendly

There is a critical distinction between remote-first and remote-friendly organizations. A remote-friendly organization has a physical office as its primary workspace and accommodates remote workers as an exception. A remote-first organization designs all its processes, tools, and culture for distributed teams, with physical meetups as a supplement. This distinction matters because remote-friendly organizations often create two classes of employees, where office workers have more visibility and influence than remote workers. We are deliberately remote-first, which means every process works equally well for everyone regardless of location.

Asynchronous Communication

The foundation of remote-first work is asynchronous communication. Not every conversation needs to happen in real time. We default to written communication in shared channels, where messages can be read and responded to when each team member is available. This approach accommodates different time zones, work schedules, and the reality that team members in some locations may have intermittent connectivity. We use synchronous meetings sparingly and intentionally, reserving them for discussions that genuinely benefit from real-time interaction.

Documentation as Infrastructure

In a remote-first team, documentation is not a nice-to-have. It is infrastructure. Every architectural decision, process, and piece of institutional knowledge should be documented and searchable. We maintain a comprehensive internal wiki that covers everything from our coding standards and deployment procedures to our expense policy and team rituals. New team members can onboard effectively by reading documentation, reducing their dependence on synchronous conversations with busy colleagues.

Decision Records

We maintain Architecture Decision Records (ADRs) for significant technical decisions. Each ADR captures the context, the options considered, the decision made, and the reasoning behind it. This practice has been invaluable for onboarding new engineers, resolving disputes about past decisions, and maintaining consistency across projects. When someone asks "why do we do it this way?" there is always a documented answer.

Handling Infrastructure Challenges

Power outages and internet disruptions are realities that African remote workers face regularly. We address these challenges pragmatically. Every team member receives a stipend for backup power, whether that is a UPS, an inverter, or a generator, depending on their location and needs. We provide mobile data subscriptions as backup internet. We design our workflows so that short connectivity interruptions do not block progress. Most importantly, we normalize these challenges rather than treating them as personal failures. When someone loses power, they communicate when they are back online and pick up where they left off.

The Home Office Investment

A productive home office is not a luxury for remote workers. It is a necessity. We provide a one-time setup budget for every new team member to purchase a desk, chair, monitor, and other essentials. We also provide a monthly stipend for ongoing costs like electricity and internet. This investment pays for itself many times over in productivity and retention. Engineers who are comfortable and well-equipped produce better work and are more likely to stay with the company.

Building Culture Remotely

The biggest challenge of remote work is maintaining a strong team culture. We address this through several intentional practices. Weekly team standups that include personal check-ins, not just work updates. Monthly virtual social events that are genuinely optional and genuinely fun. Quarterly in-person meetups where the entire team gathers for a few days of collaborative work, strategic planning, and team bonding. An always-on virtual coffee chat channel where team members can have casual conversations throughout the day.

Performance Management

Remote work requires a shift from measuring presence to measuring output. We evaluate engineers on the quality and impact of their work, not on the hours they spend online. Clear expectations, regular one-on-ones, and transparent feedback loops replace the informal observation that happens naturally in an office environment. This output-oriented approach actually improves performance for most engineers, because it gives them autonomy over how and when they do their best work.

Remote-first engineering teams in Africa can be extraordinarily productive and cohesive, but only with intentional investment in communication practices, infrastructure support, and culture building.
